Now you're scrambling. The meeting is in an hour. The client needs this document. And your 38MB PDF won't fit through a 25MB keyhole.
This happens constantly, and the limit that stops you often isn't your own. The receiving mail server enforces its own cap, which can be smaller than your provider's. You send it fine. They can't receive it.
So let's fix it.
Know Your Limits
Every email provider draws a different line.

And there's a catch most people miss. Email attachments get encoded in MIME format during transit, which inflates the file size by about 33%. So a 20MB PDF on your computer becomes roughly 27MB in the email. That 25MB Gmail limit? You really need to stay under about 19MB to be safe.
Corporate email servers are the worst offenders. Many cap attachments at 10MB. Some even lower. You won't always know the limit until the bounce.

What If Compression Isn't Enough?
Sometimes a 120MB PDF compressed to 45MB is still way over the limit. Medium compression got you halfway. High compression would wreck the images. Now what?
Option 1: Split the PDF
Break it into smaller parts. Send part 1 in one email, part 2 in the next. Not elegant, but it works and everyone understands.

Option 2: Use a File-Sharing Link
Upload to Google Drive, Dropbox, or OneDrive. Share the link. This bypasses attachment limits entirely.
The downsides: some corporate firewalls block file-sharing links, some people don't trust clicking links in emails, and the recipient needs internet access to download it. The upside: no file size limit whatsoever. A 500MB PDF works fine.
Option 3: Lower Image Resolution Before Creating the PDF
If you're making the PDF yourself and it's image-heavy, reducing image resolution before creating the PDF is more effective than compressing after.
A 4000x3000 photo embedded in a document that displays at 400x300 is still a 4000x3000 file inside the PDF. Resize images to the actual display size before placing them. Your file will be dramatically smaller from the start.
Option 4: Skip the Attachment Entirely
This is where things get interesting.
Instead of emailing a file, email a link. Convert your PDF to an online flipbook and share the URL. The recipient clicks the link and reads the document in their browser. No download, no file size issue, no attachment limits.
And here's the bonus. You can see if they actually opened it. With a PDF attachment, you have no idea whether it was read or ignored. With a link, you get analytics. Open rates, time spent, pages viewed.

Why Is Your PDF So Big in the First Place?
Understanding the cause helps you prevent it next time.
Embedded High-Resolution Images
This is the reason 90% of the time. A 10-page document with six 5MB photos embedded at full resolution hits 30MB+ easily. The photos might only display at 3 inches wide on the page, but the full-resolution data is sitting in the file.
Scanned Pages
Scanned documents are essentially full-page images. A 20-page scan at 300 DPI can easily hit 40-80MB. Each page is a 2550x3300 pixel image with no text data at all.
Embedded Fonts
Fonts usually aren't the main culprit, but some PDFs embed multiple complete font files. This adds 1-5MB. Rarely the tipping point.
Redundant Objects
PDFs exported from design tools sometimes contain invisible objects, hidden layers, annotations, or duplicate resources. They add bulk without adding visible content.
Multiple Rounds of Editing
Every time you edit and save a PDF, some tools append changes rather than overwriting. After several rounds of edits, the file accumulates dead weight that just sits there.
Prevention: Make Smaller PDFs to Begin With
Fixing the problem before it exists saves time every time.
When exporting from Word or Google Docs: Most export dialogs have a "Minimize file size" or "Optimized for web" option. Use it. The default settings usually prioritize print quality, which you don't need for an email attachment.
When scanning: 150 DPI is enough for business documents you'll only view on screen. Only use 300 DPI if you need to zoom in or print at high quality. The difference between 150 and 300 DPI is roughly 4x the file size.
When including photos: Resize images to the display size before placing them. A photo that appears 4 inches wide needs about 1200 pixels at 300 DPI. Not 4000. Not 5000.
When using design software: Export with "web" or "screen" presets, not "print" or "press quality." The difference can be 10x in file size for the same visual content.
The Nuclear Options
For desperate situations where nothing else has worked.
Convert to grayscale. Color data is roughly 3x the size of grayscale. If color doesn't matter for this particular send, stripping it cuts the file dramatically.
Reduce to 72 DPI. Everything will look fine on screen. Terrible if printed. But if the recipient is just reading on their laptop, they genuinely won't notice the difference.
Remove pages. Do they really need all 47 pages right now? If pages 1-10 are the important ones, send those. Offer the full document by link.
Print to PDF. Open the PDF in any reader, then print to a new PDF using your system's PDF printer. This sometimes produces a smaller file by stripping metadata, annotations, and redundant objects. Not guaranteed to help, but worth trying when you're stuck.
When Email Just Isn't the Right Tool
If you're regularly hitting attachment limits, the problem might not be your PDF. It might be email itself.
Email was designed for text messages in the 1970s. File attachments were bolted on later. The size limits haven't kept pace with how we actually work now. A simple proposal with some product photos and a few charts can easily exceed 25MB without trying.
For documents you share regularly, a link-based approach saves everyone's time. No compression dance. No split-and-send. No "check your spam folder, the attachment might have been stripped." Just a URL that always works, loads fast, and never bounces.
